# Neoflo Onboarding: From Pilot Design to Live Operations

> Learn how to onboard with Neoflo — from pilot design through go-live — and what to expect at each stage of your back-office transformation.

Getting live with Neoflo is designed to be fast, low-lift for your team, and built around real outcomes from day one. In about four weeks, you go from initial scoping to a fully live process — with 99%+ accuracy and a custom SLA already in place. This page walks you through every phase of the journey, what Neoflo handles, and what you'll need to provide along the way.

<Note>
  Your team's time investment is intentionally light throughout onboarding. Neoflo handles the technical integration, workflow configuration, and accuracy validation — you provide access, context, and sign-off.
</Note>

## Onboarding Phases

<Steps>
  <Step title="Phase 1 — Pilot Design (Week 1)">
    Before any system is connected, Neoflo works with you to design a focused pilot around a single process. This scoping session sets the foundation for everything that follows.

    **What happens in this phase:**

    * Select one process to pilot (e.g., invoice processing, ticket resolution)
    * Map the end-to-end workflow, including known edge cases and exception types
    * Define SLA targets — turnaround times, accuracy thresholds, escalation rules
    * Identify integration points — which ERP, CRM, or tool is the system of record
    * Agree on success criteria for the 90-day ROI review

    **What you provide:**

    * A process owner or subject-matter expert for a working session (typically 2–4 hours)
    * Any existing process documentation, SOPs, or examples of common inputs and outputs
    * Access credentials or IT contact for integration setup (used in Phase 2)
  </Step>

  <Step title="Phase 2 — Go-Live (Weeks 2–4)">
    With the pilot design locked, Neoflo's implementation team takes over. This phase is almost entirely handled by Neoflo — your team is on standby for sign-off, not heavy lifting.

    **What happens in this phase:**

    * API connections and integrations are configured with your systems (SAP, Oracle, NetSuite, Salesforce, Zendesk, and others)
    * Historical data is ingested to prime the AI model on your specific formats, vendors, and patterns
    * The first live process is activated in a monitored environment
    * Initial accuracy validation is completed against your defined SLA thresholds
    * Your team reviews a sample of outputs and provides feedback before full handover

    **What you provide:**

    * System access for your IT team to authorize API connections (typically a 1–2 hour engagement)
    * Review and sign-off on a sample of initial outputs before full activation

    <Tip>
      Most customers reach 99%+ accuracy within the first week of live processing. The AI model is pre-trained on common patterns in your process type and fine-tuned during ingestion.
    </Tip>
  </Step>

  <Step title="Phase 3 — ROI Review (90 Days)">
    At the 90-day mark, Neoflo conducts a structured review with your team to measure performance, validate ROI, and establish a baseline for scaling.

    **What happens in this phase:**

    * SLA adherence report covering turnaround times and accuracy rates
    * Cost savings analysis compared to your pre-Neoflo baseline
    * Exception trend analysis — showing how the AI's autonomous handling rate has improved
    * Identification of additional processes ready to expand into
    * Joint decision on scaling timeline and scope

    **What you provide:**

    * A 60–90 minute review meeting with your process owner and a finance or ops stakeholder
    * Access to any internal benchmarks or cost data you want to include in the comparison
  </Step>

  <Step title="Phase 4 — Full-Scale Rollout">
    Once the pilot process is performing against SLA and ROI targets, you expand Neoflo across additional processes and business units. Each new process follows the same structured onboarding — scoping, integration, go-live — at an accelerating pace because the core infrastructure is already in place.

    **What happens in this phase:**

    * Existing integrations are extended to cover new workflows
    * New SLAs are defined per process
    * Neoflo's human expert team scales alongside volume — no action required from you
    * Unified reporting across all active processes is made available in your dashboard

    <Tip>
      Subsequent process rollouts are significantly faster than the initial pilot because your systems are already connected and Neoflo's team is familiar with your environment.
    </Tip>
  </Step>
</Steps>

## What Neoflo Handles vs. What You Provide

Understanding the division of responsibility helps you plan internally and set expectations with your stakeholders.

## What You'll Need to Get Started

Before your first scoping session, gather the following. You don't need everything perfectly organized — Neoflo's team will work with you to fill in gaps during Phase 1.

* **System access:** Credentials or an IT contact for your ERP, CRM, or relevant operational tools
* **Process documentation:** SOPs, workflow diagrams, or even informal descriptions of how the process currently works
* **Sample inputs and outputs:** Examples of documents, tickets, or transactions the process handles — real examples are more useful than templates
* **A process owner:** One internal stakeholder who understands the process and can answer questions during scoping (2–4 hours of availability in Week 1)
* **Success criteria:** A rough sense of what improvement looks like for you — cost, speed, headcount, or accuracy

<Note>
  You do not need to complete a technical assessment, issue an RFP, or engage your IT organization for a lengthy evaluation. Neoflo can scope and price an engagement based on a single discovery conversation.
</Note>

## Deployment Options

Neoflo supports two deployment models, both of which are fully managed:

* **Managed Cloud:** Neoflo hosts and operates all infrastructure. Fastest to deploy, no internal IT involvement required beyond API authorization.
* **Customer VPC:** Neoflo deploys within your existing cloud environment (AWS, Azure, or GCP). Preferred for organizations with strict data residency or security requirements.

Both options are covered under Neoflo's SOC 2 Type II, ISO 27001, GDPR, and CCPA compliance certifications.
